SermonPrepDesk — Validated Content-Gap Opportunity Map

Found the way "Psalm 23 funeral sermon" was found: 4 parallel researchers checked what actually ranks on YouTube/Google for ~40 candidate pastor queries. They independently converged on one rule.

The rule (why funeral worked, generalized)

Compete on the PREP axis, on the SITUATION a pastor is trapped in — never the lay-explainer axis or the generic verb.

  • Open lane = video-empty + text-rich (TGC, 9Marks, Lifeway, Desiring God, Anglican Compass own these topics in articles) + high pastor dread/urgency. The pastor searches the exact phrase and finds blogs and finished sermons, never a video that walks them through preparing it.
  • Saturated (avoid): the lay-explainer axis ("what is hell / the Trinity explained"), finished-sermon recordings + Sunday livestreams, and the generic craft verb ("how to write a sermon / outline / preach without notes").
  • Title every video "how to preach / prepare [X]," never "what is [X]."

The real prize: two ownable CATEGORIES (not 20 one-off topics)

① End-of-Life Ministry — the funeral flagship isn't one video, it's a category nobody owns in video. Extend it into a moat: the funeral → the graveside → the hard funerals (stranger, suicide, child, unbeliever). Same low-supply/high-intent/high-dignity profile, best SermonWise demo fit, and the videos binge-link into each other.

② The Texts & Days Pastors Dread — "the desk you come to when you're afraid to get a text wrong." Hard texts (hell, imprecatory psalms, Revelation) + hard calendar days (Trinity, Christ the King). Build a "Hard Texts" playlist to compound watch-time.

Two supporting layers: ③ The Church Year — annual, recurring, compounds every year (Christ the King, Reformation, All Saints, Ascension, Transfiguration). Publish 3–4 weeks early. ④ The Trapped Pastor — situational craft that doubles as a live SermonWise demo (dying church, Saturday-night panic, stranger's funeral).

Do NOT build here (validated saturated / off-mission)

  • Generic craft verbs — "how to write a sermon," "sermon outline," "preach without notes," "how to end a sermon": wall-to-wall recent video. Saturated.
  • Lay-explainer axis — "what is hell / the Trinity explained": off-mission and saturated (Barron/Word on Fire, etc.).
  • AI / ChatGPT for sermon prep — saturating fast + controversial. Use as a demo mechanic inside other videos, never a hub.
  • Brand-risk doctrines — predestination/Romans 9, sexuality/gender/headship texts: high intent but denominational landmines / sensational-title risk → only inside a broader hub, never a standalone title.
  • "Sunday after a tragedy" — saturated with NEWS video, reactive timing fights evergreen SEO. One-off, not a hub.
  • Sermon-illustration databases — owned by huge text sites; weak video lane.

YouTube mechanics per lane (incorporate the playbook)

  • Title = the exact PREP query, front-loaded. "What to Say at the Graveside: A Word-for-Word Committal Any Pastor Can Use." "You've Been Asked to Preach a Stranger's Funeral — the 1-Hour Process." "How to Preach on Hell Without Scaring People Away or Going Soft."
  • Playlists = the categories (own the territory + compound watch-time): End-of-Life Ministry (funeral → graveside → hard funerals), Hard Texts, The Church Year. Binge-linking is the moat.
  • Each hub gets 2–3 Shorts (per-text long-tail), related-video link → its hub, pastor-search titles.
  • Seasonal lanes publish 3–4 weeks early (Christ the King/Reformation/All Saints in early Oct; Trinity in early May).
  • Cross-link the funeral cluster so the existing funeral audience binges into graveside + stranger's funeral → SermonWise.
  • Seed first-hour views to pastor communities (strategy §7) so the algorithm clusters the audience as pastors.
  • The craft lanes (stranger's funeral, Saturday panic, dying church) are live SermonWise demos — show the product getting them 80% there. Strongest funnel.
  1. Graveside / committal words — extends the live funeral flagship, zero competition, fastest to make (it's a script).
  2. "You've been asked to preach a stranger's funeral" — best SermonWise demo, zero video, emergency intent.
  3. "How to preach on hell" — opens category ② (hard texts), brand-safe, high dread.
  • Seasonal queue: Christ the King + Reformation + All Saints for the fall push; Trinity Sunday for early May.
  • Runner-up parallel: "preaching to a dying church" (SermonWise's core buyer).
